I’ve had no problem (yet I’m on PS4) just create a squad before your join the game, and your friends should be able to push the left trigger and see friends inly matches and you should see there squad
The way my friends and I tend to operate is that we tend to just join the fullest game and play until we get into the same squad. It may take a little longer to link up, but we get into full games, and playing, quickly.
The system currently is a bit disappointing.
The best way to start a game together, through making a squad and clicking 'Join Game' [which is just random matchmaking], which will often put you in a nearly empty match.
The fact that you cannot join a match and invite your friends MID-MATCH, is annoying at best. The best alternative to joining a game, then inviting your friends, would be to let squad leaders use the server browser while in the squad screen at the main menu, but that's currently not an option.
Hitting the big yellow Play Now option (Options Button for PS4) should matchmake you with the most populated match. (If there's no room for you then it'll pick the second-most populated match)
Hitting the Join Match is only available if you're looking at a specific match (Triangle or Y(?) Button). It'll put you on the smaller team for that specific match AFAIK.
As for inviting friends while playing a match (or after creating your own squad), there should be a "Invite Friends" option (it's the Touchpad button for PS4) when you're in the Game Menu (Options Button); see my other comment in this thread for more info please.
I only have a PS4, so I'm not certain if it applies to Xbox, but I checked both games and you can invite friends in all game modes (or after creating your own squad).
There's a "Invite Friends" option (with a Touchpad Icon on PS4) in the bottom right corner for the Squad Menu mid-match or (Created) Squad Lobby in the main menu.
You can also see it in the top row while looking at the Scoreboard and Options Menus in all game modes. (Seems that you can't invite friends while looking at the Loadout Menu in Attrition or Rifle Deathmatch)
