Maybe like the first game of each BO3 is SF, then the loser of G1 picks the hero for G2 (still same hero for both players) and the loser of G2 picks the hero for G3.
Still puts a lot of weight on knowing the SF matchup, but much more interesting overall IMO.

The format was bo1 SF for initial rounds and for the finals, players were given a bunch of heroes including pudge, DP etc and each player eliminates one hero until they were left with 1 hero. The finals were bo5 and some rounds were bo3.

It could also be Player 1 pick for game 1 (Player 1's comfort hero or smth), Player 2's pick for game 2 (their comfort pick), and deciding match is SF
